The Situation

KGN Homes is a family-led custom home builder out of Noble Park, with over 40 years of combined experience in residential design and construction. For years, the business had built close to $20M in annual revenue almost entirely on architect referrals, a model that worked well when the relationships behind it were intact.

That changed when two of KGN’s key architect partners went out of business within the same stretch. The referral pipeline that had quietly carried the business for years dried up almost overnight. Twelve months on, KGN was tracking toward a $10M year for 2026, half its prior scale, while still only halfway through its insurance limit. They had tried marketing before and hadn’t seen results.

By the time KGN came to Uprise, the pressure was real. Partners and staff were being let go, and owner Sultan Baloch needed a partner who could move the needle fast, with eight figure ambitions and no time to waste on a strategy that wouldn’t hold up.

The Diagnosis

Custom home building is a high consideration category. Nobody signs a contract for a $1M+ build off the back of a single ad. The decision plays out over months, involves multiple stakeholders, and is built almost entirely on trust, which is exactly why architect referrals had worked so well for KGN in the first place. Lose the referral source, and you lose the trust mechanism that was doing the actual selling.

The temptation in this situation is to chase volume: drive lead cost down, fill the pipeline, and hope volume covers for quality. That approach fails in a long sales cycle. Cheap leads with no education and no trust building behind them don’t convert into contracts; they convert into inbound that goes cold the moment a competitor offers a faster response.

The real opportunity wasn’t more leads. It was leads who already understood KGN’s pricing, process, and people before a salesperson ever picked up the phone, and a system to keep nurturing them across a six month plus decision window.

The insight: in a high consideration category, the cost of the lead matters far less than what happens to that lead over the following six months. Optimise for lead to sale ratio and time to sale, not acquisition cost.

What We Did

We rebuilt the strategy and brand assets from the ground up

Before any ads went live, we ran proper market research into how custom home buyers in Melbourne’s south east actually make decisions, then rebuilt KGN’s brochures, landing pages, and ad scripts from scratch, including the full technical and tracking infrastructure behind them. Nothing was reused from the previous, underperforming setup.

We engineered the funnel for capture, not just clicks

The lead magnet ran through a deliberate sequence: landing page, download request, CRM capture, final PDF delivered by email. This gave KGN a genuine value exchange to offer in the ad rather than a generic "enquire now," and meant every lead entered the CRM and nurture sequence automatically, with no manual handoff required.

We led with Meta, supported by Google Search

Meta carried roughly 80% of campaign performance, driving the founder-led lead magnet content to in-market audiences at scale and building broad recognition across Melbourne's south east. Google Ads ran in support, capturing active, high-intent searchers and sending them to a custom landing page built specifically around the intent of someone actively researching a custom build, not a generic homepage asked to do too many jobs at once.

We optimised for lead-to-sale ratio, not lead cost

We deliberately did not chase cheap leads. A campaign filling the pipeline with prospects who go nowhere is worse than one filling it with fewer, better-qualified buyers who are six months out from building and already educated on KGN’s process and pricing. Every targeting and creative decision was made against lead quality and time to sale, not acquisition cost.
