Cost per sale, also called cost per acquisition (CPA), is what it costs to win one paying client. The basic version divides marketing spend by the number of sales it produced.
The true version adds the cost of your sales team’s time. Every lead gets called, followed up and often quoted, whether it buys or not. When leads are cheap but rarely buy, that time is usually the biggest cost in the sale, and cost per lead hides it completely.
- Basic formula
- Marketing spend ÷ sales
- True formula
- (Spend + sales time cost) ÷ sales
- Also called
- CPA, cost per acquisition, CAC
- Better than
- Cost per lead, for deciding budget
The Cost Per Sale Formula
Sales time cost = leads × hours per lead × hourly cost
True cost per sale = (ad spend + sales time cost) ÷ sales
Sales = leads × lead to sale rate. So if 1 in 25 leads buys, your lead to sale rate is 4%, and every sale costs you 25 leads’ worth of ad spend and 25 leads’ worth of sales time.
Why a Cheap Lead Can Be an Expensive Sale
Here are two lead sources that each produce 10 sales a month. The sales team spends 45 minutes on each lead, at $60 an hour.
| Cheap leads | Qualified leads | |
|---|---|---|
| Cost per lead | $20 | $120 |
| Leads a month | 250 | 50 |
| Lead to sale rate | 4% (1 in 25) | 20% (1 in 5) |
| Ad cost per sale | $500 | $600 |
| Sales hours a month | 187.5 | 37.5 |
| Sales time cost per sale | $1,125 | $225 |
| True cost per sale | $1,625 | $825 |
On a cost per lead report, the first source looks six times better. On true cost per sale it costs almost twice as much, and it uses 150 more hours of your team’s month. Those hours are quotes not sent, referrals not called back, and good leads waiting while the team works through the bad ones.

CPL still has a job: it is the fastest signal a campaign is working. The mistake is using it to decide where the budget goes.
Real Numbers From a High-Ticket Campaign
KGN Homes is a family-led custom home builder in south-east Melbourne. In their campaign, lead magnet downloads on Meta cost $19 each, consultation enquiries cost $170 on Meta and $230 from Google Search. Judged on cost per lead, the cheapest option wins every time.
Judged on cost per sale, the campaign signed 3 contracts worth more than $5 million from $40,000 in ad spend: about $13,300 per signed contract, against the $15,000 to $20,000 the business used to pay in architect referral commission for the same work (read the case study). That is the number that decides whether marketing is working.
How to Lower Your True Cost Per Sale
- Qualify before the call. Ask about budget, timing and location on the form. Fewer leads, more of them worth calling.
- Say your price range in the ad. People who can’t afford you leave before they cost you anything.
- Nurture, don’t chase. Email sequences and retargeting keep early-stage leads warm without your team’s time.
- Track every lead to an outcome. Record which source each client came from in your CRM, or you’ll be guessing at this calculator’s inputs.
- Measure the time. Ask your team how long a typical lead takes, from first call to final follow-up. Most businesses underestimate it.

Cost Per Sale Questions, Answered
Divide your marketing spend by the number of sales it produced. For the true cost, add the cost of your sales team’s time on every lead first, then divide by sales.
Usually, yes. CPA stands for cost per acquisition, and when the acquisition is a paying customer, CPA and cost per sale are the same thing. Some ad platforms use CPA for any conversion, including leads, so check what is being counted.
Cost per lead counts enquiries. Cost per acquisition counts paying customers. CPA is always higher, and it is the better number for choosing between channels.
Because every lead takes time to call, follow up and quote, whether it buys or not. With cheap, low-quality leads, that time can cost more than the ads.
It varies widely by industry, price point and lead source. Measure your own by source in your CRM, then compare sources against each other.
They are close. Customer acquisition cost usually includes all sales and marketing costs over a period, divided by new customers. True cost per sale in this calculator includes ad spend and sales time for one source.
At least as long as your typical sales cycle. For high-ticket services that can be several months, so track leads by source from day one.
Qualify leads before they reach your team, show your price range in ads, nurture early-stage leads automatically, and move budget towards the sources with the best lead to sale rate.
